A common failure mode in corporate e-learning is optimising for completion rather than competence. Employees click through slides, pass a short quiz, and the LMS records that training happened. That proves attendance; it does not necessarily prove that somebody can make the right decision when the real situation appears.
The problem is often not the employee. Some courses have been designed primarily to demonstrate completion rather than assess how learning is applied. When the primary goal is “prove that employees saw this content,” the result can be passive learning with little opportunity to practise.
Game-based learning can offer a different approach. Instead of asking employees to absorb information, it asks them to make decisions, face consequences, and adapt their behaviour - the same cognitive processes that drive real-world performance. This post focuses on game-based learning through interactive scenarios.
Gamification can add elements such as points or rewards to existing training, while game-based learning uses the activity itself to practise decisions. Both can have a role, but they are not the same thing.
Where Traditional E-Learning Can Fall Short: Before examining the solution, it is worth understanding exactly why the current approach underperforms. The Passive Consumption Problem: Traditional e-learning often follows a pattern: read content, watch a video, answer multiple-choice questions. That can be useful for checking recognition, but many workplace tasks require recall, judgement, and application under imperfect conditions. If the training never asks learners to practise those decisions, the assessment may be measuring the wrong thing.
The Compliance Trap: When training exists primarily to satisfy regulatory requirements, the incentive structure is backwards. The organisation wants proof of completion, not proof of competence. Employees learn that the fastest path through is to click “Next” repeatedly, skim the quiz questions, and move on. The LMS records a completion. Everybody is satisfied, and nobody has learned anything.
The Context Gap: Real workplace decisions happen under pressure, with incomplete information, and with consequences for getting it wrong. A multiple-choice question about data protection policy bears no resemblance to the actual moment when an employee must decide whether to share a file externally. Without contextual practice, knowledge remains abstract and inapplicable.
What Game-Based Corporate Training Actually Looks Like: Badges and leaderboards are examples of gamification, but they cannot replace useful practice on their own. For the situations discussed here, we mean designing game-based training around interactive decision-making.
Scenario-Based Simulations: The most effective corporate training games place employees inside realistic workplace scenarios and ask them to make decisions. Consider these examples: Compliance training: Instead of reading about data handling policies, the employee manages a simulated inbox where they must identify phishing attempts, classify documents by sensitivity, and decide when to escalate a potential breach. Wrong decisions trigger realistic consequences - a simulated data leak, a regulatory inquiry, a news headline.
Customer service training: The employee handles a series of increasingly difficult customer interactions, choosing from dialogue options and observing how the conversation unfolds based on their choices. Safety training: Workers navigate a virtual environment identifying hazards, choosing corrective actions, and managing time pressure - simulating the cognitive load of a real work environment.
Onboarding: New hires explore a simulated version of company systems and processes, completing tasks that mirror their actual first-week responsibilities. In each case, the employee is actively engaging with the material rather than passively observing it. This is the critical distinction.
Branching Decision Trees: Linear training presents the same content to everyone in the same order. Game-based training adapts based on the learner’s choices. A branching decision tree allows: Employees who demonstrate competence to progress quickly through familiar material; Employees who struggle with specific topics to receive additional practice in those areas; Different learning paths based on role, department, or experience level; Multiple outcomes that show how different decisions lead to different results. This approach respects the employee’s time while ensuring that everyone achieves the required level of competence.
Decision-Quality Scoring: Traditional training uses binary pass/fail assessment. You either answered the question correctly or you did not. Game-based training can be designed to record more aspects of decisions, where appropriate: Speed: How quickly did the employee identify the correct course of action? Accuracy: Did they make the right call? Reasoning, if captured: Can learners explain their choice, or does the scenario record enough steps to analyse the route they took? Consistency: Do they make the same types of errors repeatedly? Improvement: How does performance change across repeated scenarios? This may reveal patterns that one score misses, although collecting extra data is only worthwhile if someone can act on it.
Key Takeaway: Game-based training can give learners opportunities to practise decisions in realistic scenarios. The game mechanic is not the point - the decision-making practice is the point.
Measurable Outcomes: What L&D Teams Should Measure: The case for scenario-based training should rest on results that can be measured against an existing approach, not on an assumption that it will always be more engaging or effective. Completion Rates: Completion rate is worth measuring, but it should be measured against your existing course rather than against a generic benchmark. If a scenario-based module improves completion, that is useful; if completion rises but decision quality does not, the redesign…
